Mikay Agency

A 16-person 360 agency, breaking even every month and held together with tape. In three months we gave it departments, systems, pricing and a sales team. Two months after handover, it’s heading for its first $10K profit month.

Where they were

Sixteen people, a full client list, and no idea where the money went.

  • No departments, no SOPs, nothing standardized. Every project ran on whoever remembered how.
  • No costing, no pricing structure, no bundles. Deliverables promised and never written down.
  • No onboarding or offboarding process, and no one could say which subscriptions the agency was paying for.
  • Breaking even every month, with zero visibility on why.

They came to us freaking out, and they were right to. The work was good and the clients kept coming. The business underneath it wasn’t there yet.

What we did

A 180 in three months, across every pillar

We put the agency in order first, then built the parts that were missing: a sales department, a pricing structure and a plan to grow beyond Lagos.

Operations

  • Departments created, with every role defined, including the CEO’s and the COO’s
  • SOPs and workflows for everything that used to live in someone’s head
  • One consolidated platform, replacing the scattered tools and unknown subscriptions
  • Capacity mapped, so they know when the team is overworked, when to take on more, and when to hire
  • Client onboarding and offboarding, standardized end to end

Finance

  • Full costing, so every deliverable has a known cost
  • Standardized pricing for bundles, custom bundles and extra deliverables
  • A subscriptions audit and a clear view of monthly spend

Sales

  • A sales department, opened from scratch
  • Deliverables written down, packaged and priced before they’re promised
  • A pipeline the team can actually run

Marketing

  • A marketing strategy for an agency that had never marketed itself
  • Positioning that matched the quality of the work

Growth

  • An expansion strategy: new cities, then the continent, then international
  • A white-label model, so other agencies can buy their systems and software
  • A roadmap built on capacity, not hope

How it went

Three months, four stages

  1. 1

    Discovery

Everything on the table: people, clients, tools, subscriptions, deliverables and the money. The full picture they’d never had.

  2. 2

    Structure

Departments, roles and capacity. Who does what, who reports to whom, and how much work the team can hold.

  3. 3

    Systems

SOPs, workflows, one platform, onboarding and offboarding, costing and pricing. The agency became repeatable.

  4. 4

    Growth

Sales department opened, marketing strategy launched, expansion and white-label roadmap handed over.

The result

From scattered to structured, in one quarter

What changed

  • Departments, SOPs and one platform instead of tape
  • Pricing they can quote in minutes, with the margin known
  • A sales department and a marketing strategy, where before there was neither

What it was built for

  • Expansion into new cities, then across the continent
  • White-labeling their systems and software to other agencies
  • Hiring on capacity data, not gut feeling

Where they are now

Two months after handover, en route to their first $10K profit month

One of our biggest turnarounds, and it’s still compounding.

  • Onboarding new clients The sales department is live and the pipeline is filling, with a standard way to bring every client in.
  • Breaking even is behind them With costs and pricing known, the first $10K profit month is now a target with a date on it.
  • Everyone knows their job Defined roles from the CEO down, and a capacity view that tells them when to hire.
  • Marketing is running The agency now markets itself, on a strategy built for the positioning it deserved.
  • Expansion on the roadmap New cities first, then the continent, then international, with white-labeling as the next revenue stream.
